The traditional SDLC - requirements, design, implementation, testing, deployment - was built around human coordination costs. Every handoff, every review loop, every sprint planning ceremony exists to transfer information between people and ensure quality. When AI agents take over those handoffs, it's not just the coordination overhead that disappears. The entire scaffolding does.

The question is no longer "Should we use AI tools?" It's "How long can we afford not to treat them as core architecture?"

What's actually happening

Boris Tane put it precisely: the agent doesn't know which phase it's in - because there are no phases anymore. The new loop is: Intent → Agent → Code + Tests + Deploy → Observe → Iterate. Not waterfall. Not Scrum. A continuous cycle.

This isn't theoretical. Fujitsu published a proof of concept in February 2026 where medical billing software updates - regulated, complex, safety-critical - went from three person-months to four hours. A 100x compression. When a change that used to cost 250'000 suddenly costs 2'500, the economics of every software decision shift. Which legacy systems become worth modernising. Which internal projects get green-lit.

Microsoft published a full blueprint for an AI-led SDLC on Azure and GitHub: spec-driven development, autonomous coding agents, AI-powered code reviews, deterministic CI/CD, and SRE agents that handle incidents autonomously. What interests me most: this isn't a roadmap. They're running it in production today. Qodo's data shows AI code reviews lifted actual quality improvement rates from 55% to 81%.

The role shift nobody talks about honestly

When agents code, test, and deploy - what do engineers do?

The easy answer: they "orchestrate." The honest answer: that's a fundamentally different skill set. Being excellent at writing complex algorithm code doesn't automatically make you excellent at instructing agents, critically evaluating their output, and making architectural decisions an agent can't.

And that is a general pattern. Roles are shifting from building to directing. Managing skills. The core competency becomes designing multi-step workflows between specialised agents and judging the quality of what they produce. That's not a promise - it's a challenge, an existential one.

The gap between promise and reality

Gartner projects 40% of enterprise apps will include task-specific agents by end of 2026 - up from under 5% in 2025. Steep growth, but it also means more than half of enterprise software will still run without agents this year.

The practical trade-offs are real: agents scaling architectural mistakes at speed. Audit requirements in regulated industries creating compliance hurdles for autonomous systems. The open question of who's responsible when an agent introduces a production bug.

What I'd recommend

The evidence suggests that teams starting to experiment with an agentic SDLC now - not piloting, actually experimenting in production context - are building a structural advantage that's hard to catch up on.

My recommended next step for most teams: don't launch a big transformation programme. Pick one concrete, bounded task in your current SDLC that costs a lot of manual effort - code reviews, test generation, documentation - and evaluate an agent-based approach with real metrics. Low risk, medium effort, genuine learning.

What I wouldn't recommend: waiting for the technology to be "ready." It never will be. But it's already good enough to deliver real value - and the gap between what works today and what will work in twelve months is substantial.

Scott Hanselman once called AI code assistants "spicy auto-complete." That was accurate for 2023. For 2026, that description no longer holds. What we're seeing is closer to an autonomous development partner. Ship right, not just fast.
